Black Friday 2026 falls on Friday, November 27. Cyber Monday is Monday, November 30. For the ten days around those dates, clicks cost more, every competitor is bidding, and small mistakes get expensive fast.
This guide shows how we set up Black Friday ad campaigns for ecommerce clients at Hustle Marketers. Budgets, campaign structure, bidding, ad copy, feed promotions and daily checks, with one example store running through the whole plan so the numbers stay easy to follow.
If you want the wider plan that covers offers, email, SMS and your website, read our Black Friday marketing strategies guide. This page is only about the ads.
Key takeaways
- Work out your break-even ROAS at the discounted price first. The discount changes the number you need from ads.
- Have budgets, bids and ad copy in place by early November. Campaigns need stable settings before the traffic arrives.
- Put the offer where shoppers see it before the click: product feed, ad copy, promotion assets and Shopping listings.
- Do not switch bid strategies or rebuild campaigns during sale week.
- Keep spending through Cyber Monday. In 2025 US shoppers spent more online on Cyber Monday than on Black Friday.
What is Black Friday advertising?
Black Friday advertising is the paid part of your holiday sale. It covers Google Search and Shopping ads, Performance Max, Meta Ads on Facebook and Instagram, Microsoft Ads and any retargeting you run, from the teaser phase in October through to the last hours of Cyber Monday.
It is different from normal advertising in three ways:
- Costs rise, because every competitor increases bids in the same auctions at the same time.
- Margins drop, because you are selling at a discount.
- The window is short, so there is no time to recover from a bad setup.
That is why the work happens in September and October, and the sale week is mostly monitoring.
Our example store
To keep this practical, here is one store used throughout the guide.
| Detail | Value |
|---|---|
| Product | Winter boots, sold online in the US |
| Regular price | $80 |
| Product cost | $32 |
| Shipping cost paid by the store | $6 |
| Payment processing | About 3% of the order |
| Black Friday offer | 25% off, so $60 |
| Revenue goal for Cyber Week | $30,000 |
When should Black Friday ad campaigns start?
Use this timeline as your working calendar. The dates assume Black Friday on November 27, 2026.
| When | What happens in the ad accounts |
|---|---|
| September | Confirm offer and margins. Check conversion tracking. Start cheap awareness and video campaigns on Meta so you have audiences to retarget later. |
| Early October | Review last year’s search terms and add negatives. Clean up the product feed. Fix disapprovals. Decide which products get promoted. |
| Mid October | Step up budgets on the campaigns that already work. Test Black Friday ad copy and Meta creative so you know the winners before November. |
| Early November | Lock bid strategies. Build promotion assets and countdown ads. Submit Merchant Center promotions and sale price dates. Load Meta creative with start dates. |
| November 16 to 25 | Teaser and early access campaigns. Retargeting turned up. Final check on tracking and landing pages. |
| November 26 to 30 | Peak budgets. Check the accounts twice a day. Change as little as possible. |
| December 1 to 7 | Step budgets back down. Keep retargeting on. Review results by product and campaign. |
The one rule worth repeating: anything that needs a learning period should be done by the first week of November.
How much should you spend on Black Friday ads?
Start from margin, not from last year’s spend.
Step 1: work out your break-even ROAS at the sale price
After product cost, shipping and payment fees, the example store keeps $39.60 on a full price order, so break-even ROAS is 80 divided by 39.60, which is 2.02. At 25% off the price drops to $60 while the costs stay the same.
| Line | Full price | 25% off |
|---|---|---|
| Price | $80.00 | $60.00 |
| Product cost | $32.00 | $32.00 |
| Shipping | $6.00 | $6.00 |
| Payment fees (3%) | $2.40 | $1.80 |
| Margin left for ads | $39.60 | $20.20 |
| Break-even ROAS | 2.02 | 2.97 |
So during the sale this store needs about a 3.0 ROAS just to break even, and something closer to 3.5 to make money. That single number decides the budget, the bid targets and which products are worth advertising. Our break-even ROAS calculator does this for your own numbers, and contribution margin vs ROAS explains why the dashboard number flatters you.
Step 2: turn the revenue goal into a budget
The store wants $30,000 in Cyber Week revenue at a 3.5 ROAS target. That means about $8,500 in ad spend. Here is a simple way to split it.
| Date (2026) | Share of budget | Spend | Why |
|---|---|---|---|
| Nov 24 to 25 (early access) | 14% | $1,200 | Warm audiences, subscribers, cheapest sales of the week |
| Nov 26 (Thanksgiving) | 12% | $1,000 | Browsing starts, CPCs still lower than Friday |
| Nov 27 (Black Friday) | 29% | $2,500 | Highest intent and highest competition |
| Nov 28 | 12% | $1,000 | Steady day, good for retargeting |
| Nov 29 | 9% | $800 | Reminder that the offer ends Monday |
| Nov 30 (Cyber Monday) | 24% | $2,000 | Often the biggest online day of the week |
Two budget rules to keep in mind while you set this up:
- A Google Ads campaign can spend up to twice its average daily budget on a single day, and no more than 30.4 times the average daily budget in a month (Google Ads Help). Set the daily budget to the amount you actually want that day, then watch it.
- Campaign total budgets let you set one budget across a date range on Search, Performance Max and Shopping campaigns. Google announced them in January 2026 as an open beta, and they fit a fixed Cyber Week push (Google announcement).
Our free marketing budget calculator helps you split the spend across channels.
How should you structure Google Ads for Black Friday?
You do not need a new account structure for Black Friday. You need the existing structure to carry the offer, plus a small number of sale-specific campaigns.
| Campaign | What it does in Cyber Week | What to change |
|---|---|---|
| Brand search | Catches people who saw your email or ad and searched your name | Raise the budget. This is your cheapest traffic of the week |
| Non-brand search | Picks up “black friday” and product searches | Add sale ad copy, promotion assets and countdowns |
| Shopping or Performance Max (core) | Does most of the selling for ecommerce | Feed promotions, sale prices, higher budget |
| Shopping or Performance Max (promo products) | Separates the products that are actually discounted | Split out with a custom label if they need their own target |
| Remarketing (Display, YouTube, PMax audience signals) | Brings back people who browsed but did not buy | Increase budget from the week before the sale |
| Local inventory ads | For stores with physical locations | Check stock feed accuracy before the weekend |
What not to do in November: launch a brand new campaign type you have never run, merge campaigns, or change your conversion action. Save those for January. If you are unsure which campaign types you should be running at all, see our guide to Google Ads campaign types in 2026.
Should you change bids or use seasonality adjustments?
Leave bid strategies alone in the last two to three weeks. A new bid strategy starts a learning period, and Cyber Week is the worst time for a campaign to be learning.
Smart Bidding already reacts to seasonal demand. Seasonality adjustments are for the case where you expect a much bigger jump in conversion rate than normal, such as a sitewide sale you did not run last year. Google says they work best for short events of 1 to 7 days, may not work as well over periods longer than 14 days, and should only be used when you expect major conversion rate changes (Google Ads Help). They work with Smart Bidding on Search, Shopping, Display and Performance Max.
For the example store, a sensible setup is one adjustment from November 27 to November 30, sized on what the conversion rate did over the same days last year. Nothing is needed after the sale, because campaigns return to normal on their own.
On targets: if your break-even is 3.0, do not set a 2.0 target to chase volume. Lower the target only as far as your margin allows. Our guide on how to improve ROAS covers the levers that do not cost margin.
How do you get the offer into Shopping and Performance Max?
On Google Shopping, the price and the promotion show before the click. That is free contrast against competitors who only mention the sale on their website.
| What to set up | What it does | Watch out for |
|---|---|---|
| sale_price | Shows the discounted price in the listing | It must match the price on the landing page |
| sale_price_effective_date | Starts and ends the sale price automatically | Without it, the sale price applies straight away |
| Merchant Center promotion | Adds the offer text, such as 25% off or free shipping | Review takes up to 24 hours, so submit early |
| promotion_id | Links the promotion to the right products | The ID has to match exactly in both places |
| custom_label | Groups sale products for their own campaign or asset group | Set it before the sale, not during |
Google says promotion review is usually finished within 12 hours of the start time but can take up to 24 hours, and it recommends submitting as early as possible (Google Merchant Center Help). Free shipping promotions need a code unless they are combined with another eligible promotion (Google Merchant Center Help).

Black Friday ad copy examples for Google Ads
During Black Friday week, ads that do not mention an offer get skipped. Keep headlines under 30 characters and descriptions under 90, and only claim what your landing page shows.

Countdown in the ad
Responsive search ads can show a live countdown. For a sale ending at midnight on Cyber Monday, the customizer is written like this:
Sale Ends In {COUNTDOWN(2026-11-30 23:59:59,5)}
The 5 means the countdown starts showing five days before the end, and it uses your account time zone. GLOBAL_COUNTDOWN uses the searcher’s time zone instead (Google Ads API documentation).
Assets to add before the sale
- Promotion assets, which have Black Friday and Cyber Monday in the occasion list. Google notes that occasion-based promotion assets must be created or edited within six months of their start date (Google Ads Help).
- Sitelinks for the sale pages: Black Friday deals, gifts under $50, bestsellers, shipping and returns.
- Callouts: free shipping over $75, easy returns, pay in 4, ships in 24 hours.
- Structured snippets listing your categories or styles.
Schedule the sale assets with start and end dates so nothing keeps running in December by accident.
Which negative keywords stop wasted spend?
Black Friday brings in a lot of searches that will never buy from an online brand. Pull last year’s search terms report in October, then add negatives as phrase match unless noted.
| Theme | Example negatives | Risk |
|---|---|---|
| Ad scans and flyers | black friday ad scan, black friday flyer, ad leak, ad preview | Low |
| Store hours and locations | black friday hours, open on thanksgiving, near me | Low if you are online only, high if you have shops |
| Jobs | jobs, hiring, seasonal work, salary | Low |
| Research and definitions | history, meaning, why is it called, statistics | Low |
| Last year | black friday 2025 | Low |
| Big box retailers | walmart, target, costco, best buy | Medium, skip any retailer that sells your products |
| Free product searches | free sample, free stuff, giveaway | Medium, never add “free” on its own or you block “free shipping” |
| Second hand | used, second hand, refurbished | Medium, only if you sell new goods |
Performance Max needs a different approach to exclusions, which we cover in Performance Max negative keywords. Before the sale, it is also worth running a quick PPC competitor analysis so you know which offers you are bidding against.
How should you run Meta Ads for Black Friday?
Meta works best when the audience already knows you. Most of the return in Cyber Week comes from people who watched a video, visited the site or bought before.
Campaign setup
Advantage+ sales campaigns have replaced Advantage+ Shopping campaigns. Ad sets are back, you can add audience suggestions and exclusions, and each ad set takes up to 50 ads (Jon Loomer Digital). If last year’s plan was built on Advantage+ Shopping, rebuild it in October, not in sale week.
| Campaign | Audience | Runs | Job |
|---|---|---|---|
| Warm-up content | Broad | September to early November | Build cheap video viewers and engagers |
| Prospecting | Broad with audience suggestions | Mid October to Cyber Monday | Find new customers |
| Retargeting | Site visitors, product viewers, add to cart | Early access to Cyber Monday | Convert people who already looked |
| Customer list | Past buyers, subscribers | Early access week | First sales of the sale, at the lowest cost |
Three primary text examples
- Early access: “Our Black Friday sale opens tonight for members. 25% off every pair, free shipping over $75. Sign up and shop before everyone else.”
- Deadline: “Last hours. 25% off winter boots ends at midnight on Cyber Monday. Free returns, ships in 24 hours.”
- Proof: “Over 2,000 pairs sold this year. 25% off until Monday, with free shipping over $75.” Use a real number, or leave it out.
Three things that protect performance
- Load creative by mid November with scheduled start dates so nothing has to be built during the sale.
- Plan budget increases with Meta’s budget scheduling instead of editing budgets by hand all weekend. Each significant edit can push an ad set back into learning.
- Check your catalog sync and Conversions API events before November, because broken events mean weaker optimization and smaller retargeting audiences. See our Meta catalog sync guide and Enhanced Conversions and CAPI setup.

Should you advertise on Microsoft Ads too?
Microsoft Ads usually has lower CPCs than Google, and the audience skews older with higher household income in the US. For Black Friday it is close to free money for stores that already have a Google Ads setup, because you can import campaigns instead of rebuilding them.
- Import from Google Ads in October, then fix the ad copy and sitelinks that do not carry over cleanly.
- Set up a Microsoft Merchant Center feed so Shopping ads run too.
- Review syndicated search partners, which can quietly eat budget. We explain the settings in excluding Microsoft syndicated search partners.
Our Microsoft Ads management guide and guide to advertising on Bing cover the setup.
What to check each day during the sale
During Cyber Week, the job is monitoring, not optimizing. Two short checks a day are enough for most accounts.
| Check | Morning | Evening |
|---|---|---|
| Budgets | Did anything cap out overnight | Will tonight’s spend hold until midnight |
| Merchant Center | Any new disapprovals or price mismatches | Are promotions still showing |
| Stock | Pause ads for products that sold out | Same check before the evening peak |
| Tracking | Do conversions look normal versus orders in the store | Compare ad platform orders with your backend |
| Search terms | Add obvious junk as negatives | Nothing, leave the account alone |
| Landing pages | Load the sale page on a phone | Check the countdown and prices are right |
Resist the urge to restructure anything mid-sale. The most common Black Friday mistake we see is an account that was working being rebuilt on the Friday morning.
What to do after Cyber Monday
- Step budgets down over three or four days instead of switching them off.
- Keep retargeting running for people who browsed during the sale but did not buy.
- Turn off sale ad copy, promotion assets and countdowns, and end the sale prices in the feed.
- Build an audience of Black Friday buyers, then exclude them from prospecting and use them for January offers.
- Review results by product and by campaign, not just account ROAS, while the numbers are fresh.
Black Friday advertising mistakes that cost money
- Setting the discount before checking the break-even ROAS at the sale price.
- Switching bid strategies or launching new campaign types in November.
- Feed prices that do not match the site, which causes disapprovals at the worst moment.
- Letting ads run for sold out products.
- Turning ads off on Friday night and missing Cyber Monday.
- Running countdowns that do not match the real end time of the sale.
- Judging results on day one. Peak week conversion paths are short but not instant.
Putting it together for the example store
| Decision | What the store does |
|---|---|
| Offer | 25% off, free shipping over $75 |
| Break-even ROAS at sale price | 2.97, so the target is set at 3.5 |
| Cyber Week ad budget | $8,500, weighted to Black Friday and Cyber Monday |
| Google Ads | Brand, non-brand search, Shopping for promo products, PMax for the rest, remarketing |
| Feed | Sale prices dated Nov 24 to Nov 30, Merchant Center promotion submitted Nov 16 |
| Ad copy | Offer headlines, countdown ending Nov 30 at 23:59:59, promotion assets scheduled |
| Meta | Warm-up content from September, prospecting from mid October, retargeting and customer list from Nov 24 |
| Microsoft Ads | Imported in October, syndicated partners reviewed |
| During the sale | Two checks a day, no structural changes |
Results from client Black Friday campaigns
For Armorpoxy, an epoxy flooring brand, we added 12% off promotion badges and a sale countdown to Shopping and Performance Max, targeted repeat and commercial buyers who had already viewed product pages, and ran preview ads early in the day before the full sale ads. A faster mobile site went live before the rush, which lifted mobile conversions by over 22%.
For a hobby store on Shopify, the peak season rebuild produced 63% more sales, 41% more orders, a 22% higher conversion rate and 16% more sessions.

Black Friday Advertising FAQs
When should Black Friday ad campaigns start?
Work back from the date rather than switching everything on in November. Confirm your offer, margins and conversion tracking in September, and start cheap awareness and video campaigns on Meta so you have audiences to retarget later. Use early October for search term reviews, negatives, feed cleanup and disapprovals, and mid October to scale what already works and test ad copy and creative. Lock bid strategies in early November and submit Merchant Center promotions and sale price dates then.
How much should you spend on Black Friday ads?
Start from margin, not from last year’s spend. Work out what you actually keep after product cost, shipping and payment fees, then calculate break-even ROAS by dividing the selling price by that retained margin. In the worked example in this guide a store keeping $39.60 on an $80 order has a break-even ROAS of 2.02 at full price. Discounting changes that maths, because the price drops while your costs stay the same, so recalculate break-even at the discounted price before setting budgets.
Should you change bid strategies before Black Friday?
No. Leave bid strategies alone in the last two to three weeks. Changing one starts a new learning period, and Cyber Week is the worst possible time for a campaign to be learning. Smart Bidding already responds to seasonal demand on its own. Seasonality adjustments are a separate tool, intended for cases where you expect a much larger conversion rate jump than normal, such as a sitewide sale you did not run last year, and Google advises they work best for short events.
How do I get my Black Friday offer into Shopping and Performance Max?
Through Merchant Center rather than through ad copy alone. Submit promotions and set sale price and sale price effective date in the feed so the discount shows as a strikethrough price and promotion badge. Get this in before the rush, because promotions need review time and a rejection on the day of the sale is expensive. Our guides to product feed optimization and Performance Max feed work cover the attribute detail.
Which negative keywords stop wasted spend on Black Friday?
The recurring waste in seasonal accounts comes from deal aggregator and research traffic rather than buyers: terms around free, coupon codes, voucher sites, deal roundups, reviews, and competitor brand names you are not intentionally bidding on. Review your search terms report daily during Cyber Week rather than weekly, because query patterns shift quickly and a term that wasted nothing in October can drain a day’s budget in November.
Should I advertise on Microsoft Ads for Black Friday?
It is worth testing, because competition is lower and costs per click are usually cheaper than Google during peak season. Import your Google campaigns rather than rebuilding them, then adjust budgets and negatives for the different audience. We have seen strong Microsoft results in ecommerce, including a commercial flooring brand that reached 10.9x ROAS on Microsoft Advertising with one campaign at 16.2x.
What should I check each day during the sale?
Check accounts twice a day during peak and change as little as possible. Watch budget pacing, disapprovals in Merchant Center, landing page and site speed, stock levels against what the feed is claiming, and conversion tracking still firing. Most Black Friday losses come from something breaking quietly, such as a feed rejection or an out of stock bestseller still being advertised, rather than from bidding decisions.
What should I do after Cyber Monday?
Do not switch everything off. Retarget the people who visited but did not buy, because purchase intent continues into December, and shift messaging to shipping cut-off dates and gift framing. Then capture the learnings while they are fresh: which creative and copy won, which products carried the revenue, what your real break-even ROAS turned out to be, and which negatives you had to add. That document is what makes next year’s campaign faster to build.
